Vinamilk Saves $3 Million Annually with Self-Developed Order Management System

Instead of scaling personnel or outsourcing, Vietnam’s leading FMCG company developed its own automated order coordination system. This innovation processes hundreds of thousands of images daily in mere minutes, marking a significant leap in the company’s digital transformation journey.

As Vietnam’s leading dairy and dairy product company, Vinamilk faced significant challenges in managing and controlling its delivery processes, such as ensuring accurate and complete deliveries to customers and reducing delivery times. The company estimated that manual image verification alone required a large workforce, costing over 3 million USD annually.

Instead of expanding its workforce, Vinamilk boldly adopted artificial intelligence to automate the entire image processing workflow. The new system handles massive image volumes with high accuracy, significantly reducing operational costs.

From Challenge to Breakthrough Solution

At Amazon Web Services (AWS) Vietnam’s largest annual event, attended by over 1,700 participants, Vinamilk stood out as the only fast-moving consumer goods (FMCG) company showcasing its digital transformation journey. This attracted significant attention from industry experts.

Many attendees expressed surprise at seeing a manufacturing company present its internal technological capabilities at a tech-focused event.

Vinamilk’s digital transformation is marked by a workplace culture that encourages creativity and innovation. Employees are empowered to explore and apply new technologies, developing solutions to optimize business operations. This approach led Vinamilk to choose AWS as its core platform, enabling full control over its technology and transformation journey.

“Beyond reducing labor costs, Vinamilk’s automated order management system enhances operational efficiency and scalability. It integrates AI-powered sales agents and smart product recommendations, boosting order conversion rates and sales,” noted Eric Yeo, General Director of AWS Vietnam, during the event.

The platform’s flexibility supports large promotional campaigns and significantly shortens delivery times. During Shopee’s 11/11/2024 shopping event, the system seamlessly handled an 18-fold increase in orders compared to regular days.

Mastering Technology to Drive Innovation

According to Vinamilk’s 2025 annual report, digital transformation is a key strategic initiative alongside brand repositioning. The company aims to build a comprehensive digital ecosystem connecting production, distribution, sales, and direct retailer/consumer interactions.

“The ultimate goal is to optimize all operational aspects for a sustainable competitive edge,” the report states.

Previously, optimizing a feature took 2–3 months; now, the in-house technical team completes tasks in weeks, or even 2–3 days for simpler features. Notably, during the 1:1 Support Campaign (Donate 1 box, Vinamilk adds 1 box), the company developed an ordering website within 24 hours to aid Northern Vietnam residents affected by Typhoon Yagi in late 2024.

Vinamilk’s recent e-commerce advancements highlight the success of this bold strategy. Metric’s report ranks Vinamilk as the only Vietnamese brand in the top 10 highest-grossing brands of 2024 (across Shopee, Lazada, Tiki, and Sendo), with sales up nearly 50% from 2023. The brand now ranks 7th in Vietnam’s e-commerce sales, up 2 spots year-over-year.
